Assess. Diagnose the system before you touch it.

Before you can fix anything, you have to see it clearly. An evidence base nobody on the leadership team can argue with — because everyone signed off on the data.

The strategy that comes from seeing it clearly.

Every founder I've worked with believes they understand how their company operates. Almost none of them are right. The gap between the operating story leadership tells in board meetings and the operating reality on the floor is, in my experience, the single biggest predictor of which companies scale.

Assess isn't a one-time engagement. It's a discipline that produces an evidence base — the same one the rest of the 4A runs on.

§ Modules

5 modules. One evidence base.

Phase 01 modules ·5
M · 01

Operational Diagnostic

A structured assessment of your operational maturity across 8 dimensions: strategy execution, process discipline, decision velocity, talent alignment, data infrastructure, communication cadence, accountability systems, and continuous improvement.

Common mistakeRunning a survey instead of doing the work.
M · 02

Decision Architecture Audit

Map every recurring decision to its decision-maker, the information required, the typical cycle time, and the escalation path. Identify bottlenecks, orphaned decisions, and authority gaps.

Common mistakeAssuming the org chart reflects how decisions actually get made.
M · 03

Data Infrastructure Assessment

Audit your metrics, dashboards, and reporting systems. Are you measuring what matters? Is the data accurate? Do the people who need it actually have access to it? Is anyone acting on it?

Common mistakeMeasuring everything and acting on nothing.
M · 04

Cash & Resource Visibility

Assess your real-time visibility into cash position, resource allocation, capacity utilization, and runway. Most scaling companies have a dangerous gap between reported and actual numbers.

Common mistakeRelying on monthly financial close as your primary visibility mechanism.
M · 05

People & Org Clarity

Map actual reporting relationships, identify role ambiguity, assess span of control, and evaluate whether your organizational structure supports or hinders your strategy.

Common mistakeConfusing titles with roles.
§ Key deliverable

A complete Operational Diagnostic Report with gap analysis, priority matrix, and a 90-day action roadmap.

At a PE portfolio company, the Assess phase revealed that 73% of operational decisions required CEO approval — creating a bottleneck that added 4-7 days to every process. The diagnostic made the invisible visible.

A complete Operational Diagnostic Report with gap analysis, priority matrix, and a 90-day action roadmap.

Before you can fix anything, you have to see it clearly. The Assess phase is a full operational diagnostic — not a survey, not a vibe check. A structured, evidence-based look at how your company actually operates versus how you think it operates.

One artifact. One ratified version.

Short on purpose. The work is in the conversations that produce it — and in getting every member of the leadership team to sign the same evidence base before the next phase begins.

  • Operational Diagnostic · Where are the gaps?
  • Decision Architecture Audit · Who decides what, and how fast?
  • Data Infrastructure Assessment · What do you measure, and can you trust it?
  • Cash & Resource Visibility · Do you actually know your position?
